I hear you, and I'm trying to rationalize it.
With 10, he was scared for his life. He knew something was coming and it was going to be his end. But then he went "Time Lord Victorious," tried to change time, and only had a small effect. He summarily decided to then avoid detection or his summons for decades, maybe centuries, before "turning in." He accepted his fate and went out, though kind of like a bitch.
11 found out he was going to die and spent an entire season trying to "work around it." He found a loophole, but it still broke the universe. He had to accept his death. But only sort of. It was wibbly wobbly Moffat shit. And then when Amy and Rory left, he couldn't bear it emotionally to come back and save them. He also "read it in a book," so at that point he knew the impact on time would be too great.
But with 12... He knew something big was coming, but he wasn't sure what. The confession dial was a ruse to fuck with him, and he knew that. He also knew that Clara was going to die or leave at some point. But Clara was "special," because she had entered his timestream and became the most important companion ever. As much as we hate it, Clara surviving meant the Doctor's efforts to go back to the Time War were not in vain. Her dying meant that creating Ashildr was a waste. Everything she did meant nothing. He already broke time to create Ashildr, he already entered his own time stream and created the Clara echoes and reset the Time War.. all because of Clara.
It feels shit admitting this, but Clara really was a bigger deal than the other companions. The Doctor had already broken time before. Why wouldn't he go further this time for the girl who actually had caused so many of the recent events in his life to transpire? Amy and Rory were friends. Clara literally created the Doctor.
It's Moffuckery, I know, but if you look at it from that perspective it makes sense he went nuts. Clara was literally the most important person he had ever met.

The way I saw it, it's a meta-arc. Playing off the old RTD habit of planting a certain phrase all over the place that seems meaningless up until the finale, when really this was meaningless all along.
The Hybrid isn't anything tangible. It could mean anything, for all it matters, and Me and the Doctor make that clear. In the context of Hell Bent, though, it draws into focus the unhealthiness of the Doctor and Clara's relationship. The Doctor and Clara's relationship: Time Lord and human and very, very dangerous. In this way the concept of the Hybrid is more of a metaphor for dangerous elements coming together than anything specific.

I would've liked an ending to this episode where he and Clara, after making their peace with Clara's death and that good things must eventually have an end, return to Gallifrey to the Time Lords who, given all that he's done for them, are tolerant of The Doctor's emotional and irrational actions, and the two of them have a proper, emotional, tear jerking goodbye moment, before she goes back to stand where she had been previously, and the time lords undo the freeze, killing her.
The Doctor, now with renewed resolve and having closed another chapter in his life, now stands poised to tend to the remains of Gallifrey and the mess of time lord society, especially seeing as he banished the president.
Gallifrey is no longer a plot mcguffin in the background,
Clara is gone and gone well, eliminating a future asspull and forcing writers to come up with new material,
The hybrid potentially remains a very real and substantial plot device that possibly be the focus of next season

Worst part, if Moffat really wanted it, Clara could STILL have survived such an episode. Back during RTD's run there were several mentions by the Doctor of the Time Lords having ways to subtly resolve paradoxes, they could have had Clara still face the raven but just say that the Time Lords had some way of protecting someone from being killed when hit by a Quantum Shade or something. But it wasn't just about saving Clara, Moffat wanted his impossible girl Clara Who ending and he was going to go to any lengths to have it.

Nah, taht was a splinter.
But come to think of it, considering that the splinters are probably identical to Clara as far as time is concerned, and they're all doomed to die saving the doctor anyway, and the time lords were willing to help the doctor, why not send someone time lords soldiers or something to protect the doctor in stead of one of the splinters, and having that splinter replace "core" Clara in the alley? They have memory manipulation tech, they could easily have made the splinter believe that she was the real Clara. It would have required less time tricking than The Day of the Doctor.

Also for this finale, I didn't mind som much that rose was brought back for the finale, in fact I feel it was justified given the theme of "the doctor uses no weapons but turns his companions into weapons instead"
I would, however, have managed the human doctor differently rather than leaving him behind as a qt bf for rose to deal with her being left behind. Maybe the metacrisis is just fundamentally unstable, and so it kills him like it threatens to do to donna. Maybe you could use the 'reflection' theme and have metacrisis 10 serve as a reminder of how dangerous the doctor could be if his survivors guilt/morals didn't keep him in check.
10 locks or seals away metacrisis, terrified at this reminder of what he did/could be, and metacrisis returns as a future foe/the valeyard or some other doctor antagonist, hate fueled or otherwise
or 10 could've had a christmas special or something with meta, giving him a fun/heartfelt sendoff before 10 has to kill him (maybe with space magic) as they both know that meta can't stick around because of what he did

There's no memory retention between clones, best Doctor can do is to set up clues before death and hope next clone follows the same route. The difference in his final words is the result of different state of the final room which makes later clones realize what's going on.
