Probably just an additional appendage of some sort, (i.e. a Giant Shuriken), plus something on their heads, coloured to ressemble a hat that you're wearing. That way, it's not really going to be too difficult since it's really just a colour thing.

The stones are the synergy stones from Pokken. The blue ones are regular stones, the yellow ones are dark stones. After filling out some requirement, you can syncro with one of your Pokemon, but only one per battle. They don't change, just glow and shit, and get some bonus, which is different depending on the stone used. If the Pokemon is also holding a Mega Stone, they'll Mega Evolve and get the mega's bonuses on top of that.

Honestly, I like this.
They don't need to introduce pointless megas any more to "keep up" or force megas on shit they can't come up with an idea for (Flygon).
You don't loose potential for not carrying a mega-capable mon on your team, and it is an important tactical decision that can adapt to the battle at hand.
