Yeah mid-game I honestly had moments where I was thinking to myself "holy shit this is the best game in the series" only to have it dragged down by the end.
If anything the ending was disappointing for the opposite reason VLR's and 999's were, those two just went full retard whereas ZTD plays it super safe and just ends it on this super anticlimactic note.

I think the consciousness exchange is a direct result of being a twin. Older twins can exchange with other older twins, and younger twins can exchange with other younger twins. Of course, there's nothing explicitly stating that Kokoro is an older twin and Hotori is a younger twin, but it's definitely within the realm of possibility. The same thing applies to Enomoto, but you can also assume that if someone is seated in the wrong body they'll undergo no further consciousness transfers unless the one they switched with is in one of the other transfer areas. Inubushi would take the place of Sayaka, a younger twin, and Self would take the place of "Satoru", an older twin, in another older twin's body.
The question then becomes who Enomoto's younger twin is, and my answer would be Yuni. As for why Yuni wouldn't transfer in the younger twin trinity, that'd be due to him being present in two out of the three zones and cancelling himself out.

There are actually quite a lot of hints to the existence of a 4th person on Q team sprinkled around the game. Nothing overt, but it's there. You just don't know to look for it until it's too late.
Sean never has a portrait in the status screen. And if you check the status after the twins are born It will show Q as being alive.

I did pick up on a few of the things that hinted at it.
Like, for example, the room with the FBR only having 3 slots for authentication, or during Sean's conversation with Zero being in third person. The first would instantly rule out in my head that there could even be a 4th person, and the second would instantly rule out that the player is Zero.
The amount of hints was fair, but at the same time they really should have gone through the script and removed or changed some of these things.

I don't think either satoru or enomoto are lying, the computer in sphia is, in a way, collecting data as all of the memories that kokoro and satoru experience are being recorded on the terabyte disk. And, of course, I'm not saying the device in hotarubi isn't a transfer device, just that space-time teleportation alone cannot cause the personality exchange phenomenon.
I tried to look at what could be causing the personality switches from a practical perspective, as in, how specifically does the personality transfer function? With that twin theory, the specific mechanics remain unsolved but if you supposed the computer at sphia is recording the data collected from the character's bodies and making decisions based on that, each character's personality can then be said to "exist" in the computer rather than the body which fits the theme of later uchi's and nakazawa's later works.
The last thing i want to say is that the BGM "Thanatos" plays when satoru is kicking the computer at sphia, if you check the tips, thanatos is described as the desire for self-destruction.
