Mai deliberately tried to act female because she wanted to conceal her true identity. However her friends still found her behavior to be off.
We do see Mai change as she gets used to living as a girl over the course of the manga. At first Mai didn't know how to properly pick clothes that fit her well and how to take her measurements, but she was wearing clothes that fit her within a couple of chapters and later offhandedly mentioned that her bust had increased in size indicating that she now knew how to do that and paid attention to her figure. She initially thought of other girls as something different and unknown, making comments such as "so girls like this" but she stopped doing so after a few chapters as she became more familiar with them and ceased viewing them as something different. She was initially embarrassed to be seen naked by other girls and vice versa but halfway through the manga she got used to it and would bathe or change clothes alongside other girls with no problems. Initially she found being hugged by her friends a bit awkward but towards the end she happily hugged them to show her affection. Early on in the manga we didn't see her cry but later on she wasn't embarrassed to cry in front of other people.
The change that was most obvious of course was that around halfway through the series Mai stopped being attracted to other girls and instead fell in love with a boy. Realizing that she had fallen in love with a boy is what made Mai admit to herself that her mind had been affected by her transformation and, after some grappling with her current situation, she came to accept that she was now a girl and started to consider herself one.

You're just reaching at this point. She's close to Makoto, Tsubaki, and Noel, met Ragna, was hunted by Relius and Hazama, personally knows Jin from the academy, and has a potential to know Kagura.
Regardless of how you see things, that means being familiar with at least 6 major characters to the plot. That's way more than many other characters in the entire fucking game who often just have a relation to one of the less important characters.

The problem with CP is that it completely ignored the very vast majority of the cast in favor of dicking around with Kokonoe and Kagura before they were even playable. Removing routes was a really big mistake honestly, as it removed the unique feeling that BB had up until that point, but you can blame Terumi for fucking over the Takamagahara System in CS for that I guess.
Also fuck how they made Celica the center of absolutely everything. She was already bad in the LNs, no idea who thought it was a good idea to bring her into the game as well.
At least CF is doing alot better. The main story is going to be entirely from Ragna's point of view, but to compensate each character has an Arcade Mode with 3 different Acts, so that's 3x the regular length to build on each of the cast members. I have pretty high hopes for it honestly.

I'd say the one and maybe only good thing CP did for the plot was split the roster into sides. Save a few outliers who do whatever the fuck they want, at face value you can say someone is either working for or against the imperator, which is going to help CF tell the ending to this story. It's kinda like how MGS4 tried to messily tie up every loose end of Old Snake's story, but done before the very end.
