If they walk faster than you run, you can lose them and not be able to catch up. If the walk as slowly as you walk, it's probably too slow for some people.

What about an NPC that either walks or runs depending on which you're doing, and matches your speed in both? Witcher 3 sometimes did this but other times went back to the whole "faster than walk, slower than run" problem
