I tried invading three times so far and did not have a very pleasant experience. Sometimes I can only see the host gliding around with no animations, which makes fighting him pretty much impossible since I have to guess what he is doing, or the desync is so bad that I get hit by phantoms who aren't even in the world on my screen yet.

Yes, the game prioritizes those who have summons to be invaded. Because if it didn't, those who summoned phantoms would have ZERO challenge.
Invade where you can use the AI or area to your advantage best. Catacombs, Irithyll, swamp, and anor londo are the best places to invade since the area is either tough, or the enemy AI can do lots of damage.

DS3 has the easiest to obtain Full orb.
You can actually get it without even invading once.Talk to the shady guy leaning on the big throne at firelink to get the 5 cracked orbs, then kill the fire demon in the undead settlement with marshmallow man and grab a pale tongue from around there, then go back, he'll give you a key which opens the door back at the high wall near the cell of that guy who asks you to give a ring to lorretta. Go down the lift and kill the Darkwraith there to get the full red orb, Can be done within 20 minutes if not less if you know what you are doing.

I made a new character called Geraldo.
I rushed getting the red eye orb and getting into the purple faggot covenant.
I invaded a host that had 2 phantoms that were obviously on voice coms. (They would sit and wait while the archer phantom would go to some convoluted spot and try and arrow me down)
All I do is run around naked with a whip and great combustion and try and set traps for the host and his phantoms.
This invasion lasted 30-45 mins because the host and his 2 phantoms were too scared to fight a naked purple man with a whip and 1 or two mobs at the same time.

I've had probably around 50 so invasions in the Roads and it's my go to mob if I'm being chased by a large squad, the problem is most people back off at the crab
People tend not to care when you get low HP though, or if it's 4v1 which is possible through blue phantoms (which you can have more than one of)

When you invade you are far more likely to invade a host who is using phantoms. In 80% of my invades, I am up against 1 or 2 white phantoms or sunbros. Blue phantoms are also highly likely now as well. So you can and most likely will find yourself 2-3-4 v 1.
Honestly this has actually been the most fun I have had. I use a Refind Exile Greatsword +6 for when they have 3+ as the spin slash always takes out 1 or 2 full combo in a full 360 around you. At the very least you will force a couple to roll spam away and heal giving you the time to focus one down.
On the odd chance I invade a host who is solo, I use Refined Drang Hammers +6. I use the poison resen, although it does dick all damage the hammers apply it fast and people tend to panic when they see they are poisoned. I have had really great success with this setup, outside of the no animation glitches.

They weren't bad in DS2 around release. Before everyone carried plenty of status relief items you could easily poison with the spotted whip or bleed with two of the bleed ones. The old whip was strong for early game too.
Status doesn't seem as viable in DS3. I use one alongside a rapier and switching between the two seems to throw some people off because of the range difference. The damage is quite low but you can more easily punish for the extra vulnerability damage when they miss a swing.

Information on weapon upgrades and matchmaking is slim. I've seen it mentioned that boxing weapons removes them from the equation and I can anecdotally agree with that.
As far as Twinkling upgraded weapons? I would assume they count for double based on the damage of the people I've fought with the black knight weapons but I've seen no other mention of it.

Level 20 is still pretty good, you can probably even invade the undead settlement still.
Twinking is definitely possible in this but not as severe as DS1. I don't think the spells and buffs available later on affect the matchmaking. Same obviously goes for weapons or infusions that the host wouldn't normally have.

Seriously too quick. It's Bloodborne quick. It makes pvp go on for way too long and relys on high burst damage to get the job down. You can't poke phantoms to death because they can chug. Not only that but they can chug as fast as a blood vial. It's punishable, but only by certain weapon classes from my experience, and the punish window feels shorter than a gun parry on a vial.

I don't see the problem with estus chugging. You need to go back and take a look at bloodborne because healing there is still faster than in this game. Blood vials have faster recovery and it's instant. Estus is fast in 3, but it's not instant because the bar gradually fills up. In BB that health is immediately given back.
Also enemies don't drop estus like they did blood vials, so estus is still a much more precious item here.

My problem is that it feels way too fast and it's too easy for both the red and host to chug behind a phantom/mob way so long as they are a degree above super-bad.
It's just like Bloodborne to me in that it makes these fights go on forever. I was in a thirty minute invasion where I had to burn all of the host's estuses and kill five phantoms (a 3v1 at first). It was fucking excellent but it was only that long because I wasn't using a spear and annoying sunbros kept cock-blocking me from last hitting that host before he got his sippy.
This is partially why I used FUGS before the western release. Because you know, it two-shot people. And it could combo for the two shot. Once I find another good burst damage weapon that will be my go-to for invading because estus is just so fucking easy to sip.

From my experience the Averlyn is okay at it.
Spears and estoc are the best estus counters in my opinion. Or well, anything that can charge forward extremely quick that is both aim-able and great at tracking.
From my experience, normal crossbow bolts travel too slow and the averlyn is good just because it spams them.

Uchigatana doesn't fall off, it's just that Raw removes its scaling bonuses. Making it Raw was the correct choice early, but chances are you're just at the point where you need to change the infusion for it to catch up.
If you plan on using it with basic stats then make it fire/deep/lightning, or if you plan to pump Dex make it Sharp for the best scaling (when the chance shows itself).
Personally i've taken to the Great Scythe and the Partizan as good crowd control. I also used Blessed Twin Clubs in the Catacombs and it wrecked everything.
I don't know much about Str weapons since i'm not pumping str, but there are some strong greatswords coming up and the Butcher Knife is apparently very good for str builds also.
I just play offline and avoid the invaders entirely. I have no interest in entertaining man-children who's only source of dominance in the life is invading a stranger while they play a video game.
Also, it forces me to "get good" without using help from co-op.

People are upset that invaders have a huge disadvantage.
This is nothing new. In DS2 and BB you generally ended up outnumbered as an invader in NG. The reason is because there are a lot of people playing, and the blue covenants are always popular on first runs. The reason you almost never invade a lone person os because the only reason people Ember is to summon players. The ones playing solo have died and never used an Ember to regain their online status. No one is going to waste embers on their first run right now when they don't know if they can be redeemed for something later like humanity in DaS.
People are always mad about it. It's to be expected, but it evens out down the road when less people are playing and more covenants are used.
