What went wrong?
Peter Jackson made three books into three movies.
After this achievement, he went and made one (shorter) book into three movies.
He actually ran out of events from the book so he had to lift things from Tolkien's other work and make shit up.
It should have been two films, tops.

Nothing, all three were solid 7/10
LOTR might have been one narrative just like The Hobbit, but its breakdown into three distinct parts made sense since each part was long enough and has a satisfying dramatic structure.
The Hobbit clearly feels like one story stretched out, cut up, and taped together at random places. The second movie is particularly bad about this since it has no clear beginning or end, it just cuts off in the early stages of the climax leaving everyone with blue balls.
Also the CGI is ugly as fuck sometimes but at least it's better than some of the shitty fade transitions in LOTR.

Despite the fact that they stretched one fairly short story across three movies, they still pissed around with nonrelevant subplot shit instead of dedicating that time to expanding existing material and developing characters so that people could remember more dwarves than Thorin, Kili, and the funny fat one.

The worst thing is that he didn't. Some things from the book were skimmed over, like almost the entirety of Mirkwood and how it mindfucked the dwarves. So the made up stuff was put in instead of actual book content.
