Start by learning Hiragana. It's the Japanese equivalent of the alphabet, except it's not based on minimal sounds (h, k, r, etc), but on syllables like "he", "ka", "ru", etc.
Hiragana has something like 50 different signs.
Then you can read Japanese... Theoretically. But in practice people use that kanji system that has literally thousands of signs.
If your native language isn't Germanic (excluding English) or Slavic, i.e. if you were taught to speak like a retard, it will be very difficult for you to pronounce Japanese words correctly.

Download Anki and start to use it.

Find some way of speaking to Japanese people on a daily basis. The best way would be to find some local speakers who are willing to talk to you IRL but finding people willing to skype with you will work as well.

Honestly learning japanese used to be a little more practical. In the days were fan subbing was the only way to watch a lot of shows being able to watch the raws and understand it made sense when some shows didn't get picked up by a sub group. But now that crunchroll and funimation pretty much pick up every single show per season it really doesn't help to watch the raws.

Honestly the only time knowing japanese comes in handy anymore as a weeb is for porn. Countless doujinshi that never get translated are available to you.

I've been learning Japanese for over two years now and it is absolutely worth it. It is a very different and interesting language, the process of learning it is very rewarding.
The language itself is very easy in terms of grammar and pronunciation. The hardest part is the writing system. My advice would be to stay away from romaji and learn kana and kanji as early on as possible. You have to read a lot to get proficient. If you don't read much in English, you probably won't have enough motivation to do that though, consider it carefully.

As I said, it's very different from our languages. The writing system is so weird that you can learn it independently from the spoken form, if that makes sense.
People say that you can get fluent in six months and it is true, but that doesn't mean you will be able to read it. I think it should take a couple of years for an average person to get the writing down.
I can read most manga and eroge with a dictionary and I can understand movies/anime. I have never spoken to a real person, so I wouldn't know, but I guess I could communicate.
I am nowhere near reading classical literature though, which is my goal. Keep in mind that I am pretty lazy and learn on my own, so what I achieved in two years you could probably do in a year.

Ok
So there's this method called the Heisig method. Read up on it. Download the book and read the introduction. Understand how kanji work. This is the definitive way to learn it, but don't get the actual book. I really didn't like it. It teaches you a lot of useless shit in an order that doesn't make sense. Just get the hang of the memorization technique in the book and forget about it.
Then go on a website called Kanji Damage and lurk around there. It is basically the same as Heisig but in a different order and with better mnemonics.
Now that you understand how kanji work, pick a list of them and learn 100-200 of the most common ones. I suggest you google up something like "most common kanji list" and learn from it by looking up the kanji on KD or in Heisig's book if you like it better.
When you know 200 basic ones, start reading. The best way is to read visual novels using ith and translation aggregator. Google it up. This is for learning, so do it even if you don't like visual novels.
As you start reading regularly, learn new kanji by following the order given on KD or in Heisig. Do look up the words that you encounter often while reading. It will speed up the process.
This is the way I would go about it myself if I could go back and start anew avoiding all the mistakes and not wasting so much much time.

This is probably because you learn your kanji in a retarded order. Like, the kanji no 31 in Heisig is fucking gall bladder. The best solution I've come up with so far is to make your own list of kanji that are frequent in whatever you like to read. That way you will encounter a new kanji in like every tenth sentence and it will be something obscure that you don't really need to know if you just want to read doujinshi. This speeds up your reading ad makes it more enjoyable and rewarding, which makes you learn much more in the long run.

Sure, that's based on how closely they're related. But take Indonesian, which is a category 3 language. Indonesian is a very simple and straight forward language, it's very easy to learn. I would take that chart with a grain of salt. Not to mention, if you're a weeb like me and you watch 15+ hours of anime a week you pick up words and phrases much quicker than some dude using Rosetta stone 5 times a week. If you consume Nippon media along supplemented with language learning tools you can pick up the language up within 6 months if you really go at it. I'd would however, recommend learning Spanish, French and Dutch as well as they're much easier to learn and have great use.

I did the Heisig method and at the time it seemed like the best way. I "memorized" 2000 kanji in two months. That was a few years ago, and from my perspective today I think it was time that could be better spent learning actual vocabulary instead of fake English words associated to kanji.

For what it's worth I can read books in Japanese now but I don't remember how to write almost anything.

It also depends on how much vocabulary there is in common. French is in category I and it shares like what, 50% of vocabulary with English? That's why it takes less hours. Even if you watching a shit ton of anime, it will still take you much longer than if you were watching French movies or something, because Japanese has no vocabulary in common with English(well, almost).
