They had enough time to do it before the war but didn't care enough to set plans in motion or even plan it for that matter.
The real problem is how the situation on the eastern front develops. They start with executing commissars, than partisans and civilians and before you know it they are stuffing whole villages in working camps from whereon the whole situation escalates to what we know today.
The idea of an centrally planned genocide seems a bit too simplified though. The plan to colonize Eastern Europe was drawn up after the start of the war and by the time the Holocaust is supposed to actually be commenced at around 1942 the Reich would already be in dire straits to support the advancing Wehrmacht.
The prisoners working on the V2 bases for example were largely compromised out of prisoners from the east. It just seems off to claim the growing numbers of forced workers were necessary to keep the war efforts going and at the same time they put the oldies in prison. Why not execute those immediately like they did with the retards?

The reason I don't like point 3 is that it would ruin the mentality of the soldier. I cant remember the sources but the early SS did shoot the Jews to kill them (as in they got the infantry to shoot), but soon realised the effect it had on the soldiers. It was soul crushing for an average soldier who didn't know the horrors of the Jews, they were just killing another man to them. So that's a big reason why gassing was used, it was to protect the soldier, to provide a disassociation with them and the death, so they could just go about it in a mechanical fashion, even if it wasn't efficient. Remember, the average German soldier fought for his country, not against the Jews.

I don't think there's any question that something happened, but rather to what extent it happened. The starvation could've been a result of the Soviet and allied advancement leading to rations going to both fronts instead of going to political prisoners. The same thing would've happened to the Japanese here if such an advancement were to happen to the degree that it occurred in Germany.
