It's a VN trilogy called Muv-Luv. First VN is generic romcom, second is military slice of life and the third is where all the awesome war against aliens is. You should still read the first game because it makes the payoff in the third more satisfying. There's a kickstarter version of the 1st two games late April/early May and the third is out in the fall.

Alternate timeline so you get a huge gap between seeing the cast act in a romcom and in a desperate war situation. It's not a random decision made for shock value because there's tons of foreshadowing in the romcom stuff and the third game's plot references the first.

I'd recommend the VN trilogy first but it honestly doesn't matter too much as the anime series are just spinoffs set in the same world. Both anime series aren't as good as the VNs though.
