It was shit reigned by military Hunta and opressing own people? There was no homogoneous japanese State to begin with. It only started forming in 19th century, and by time of WW2 it was military hunta with nominal figure of Emperor, and controlled by different forces protectorates abroad.
It never had real support/validity over normal people, instead hardening division by creating casts of people and robbing commerce.
It held own power by opression, including mass murders and putting down civil revolts.
The only way for it to continue existing was to expand, or it`d collapse on its own. It participated in war at giant coast of exploiting own populace to the last, forcing people in army under threat of executions, killing thousands of minorities and own people.
The image of "homogenous glorious patriotic Imperial Army" is lie, it were criminal officers forcing thousands of past peasants forced into serving.
Economy was concentrated in hands of few zaibatsu`s that lived mainly by military procurement contrats and hunta.
ITT: it was doomed to fail. As bad if not worse as Continental china corrupt shit pre WW2.
Technological inferiority, less of an economic powerhouse, not a big enough military force, + suicidal tactics. Nobody is surprised at outcome, nukes were just icing on the cake.

Japan picked a fight with a nation with a much larger industrial capacity than them for one.
Another problem they faced was that they made some disastrous mistakes that caused them to lose ships they could not replace. On top of that, America cracked Japanese codes and lured ships (that Japan could not replace) into bad situations and then sunk them.

Aside from lack of materials, nothing was wrong with it. It just needed more time to properly develop and ww2 didn't care that Japan wasn't ready to be dragged into a huge war.

It was horrible at governing. Outside of Manchuria, there was absolutely no attempt to even try to effectively set up occupying governments, to write and set up institutions of state to administrate a country (I'm counting Tawian and Korea as parts of Japan at this time, not colonies)
Everywhere Japan went, Indonesia, Burma, China, the Philippines, IndoChina, they met local hostility. Instead of emphasizing the Asian co-prosperity sphere, and its benefits, all they did was exploit the ever loving fuck out of all they could grab. This lead locals to the only logical path; resistance and assistance of the Allies.
If Japan had championed anti-western imperialism, is they had emphasized the Asian nature of the empire, if they had tried to care about the millions of people Japan suddenly had to govern, the Empire may have lasted longer then four years before collapsing.

Japan only bombed Pearl Harbour because the Allies were encroaching on it's SE Asian colonies that if Japan had been able to successfully develop would have created an industrialised proto-ASEAN military alliance. If you count Japan annexing countries close to western ones as 'encroaching'. Japan annexing French Indochina was a blatant attack on the West's colonial rights in S.E. Asia, so obviously the colonial powers would respond.
