I'm honestly glad about that. There's no way an adaptation would do justice to the VNs because all the impact from Alternative relies heavily on the corny romcom SoL from Extra and I doubt many secondaries would put up with a whole season of romcom hijinks when they were expecting mecha action.
Besides, just imagine the amount of newfags it'd attract. There's plenty of people who backed the KS without having read the VNs before and we're about to experience all the shitposting we've seen over the years x100.

VN are always a niche media compared to anime, so I don't expect there will be that much of people playing it after seeing SM anyway (Especially those criticizing the slice of life side of it).

I'll agree that Katia was kind of boring, but her character was central to the whole theme of Schwarzesmarken: that idealism and hope will always trump fear and evil. I feel like the author ends up using her as his mouthpiece at times, which can be annoying, but she does have the most character development. She goes from a naive, frightened girl into a leader who can inspire a nation.
As for Iris, she wasn't that bad. She was a capable, strong commander willing to make tough choices that others would not, but could still be empathetic and caring. It was refreshing to see them subvert her role as a heroine too. Normally, in these types of shows, she'd be the main love interest and would hook up with the hero. Despite Theo pining for her though, she never really returned his affections and kept their relationship purely professional like a commander should. There was no time for romance on the battlefield even had she been interested in Theo. It was nice to see that added sense of realism that just because the hero loves a girl, doesn't mean that she's obligated to love him back
You have to give them props for Beatrix though. She has one of the most sexiest designs I've ever seen combined with one of the most horrible personalities possible. She's like Katejina in a lot of ways, just even more psycho and unsympathetic. It's rare in anime to find a girl that's way more dangerous and worse then the guys around her, so good on SM for swapping things around. It's not even the sexy type of evil either, so you can't decide if you want to fuck her or fuck her up, and you hate yourself for being attracted to her.
