I am mid-20s, out of shape 25+% body fat, and have always sucked at sports. Is it too late for me to get buff or is there still time to get my shit together?
Modest goals are:
>15% body fat (~25%)
>150 lbs bench (~80 lbs now)
>30 sit-ups and push-ups (don't even know)
>6 minute mile
>a couple pull ups (none)
>dribble a soccer ball across a field, switch directions, make a goal

If you start a good training program and stick with it, as well as a super healthy diet, you can probably achieve most of those goals within a year. The 6-minute mile is probably the hardest one there.

Not OP but I cant do squats or diddlylifts because of a bad lower back

The fat doesnt really matter if you have done sports when you were younger.
If you are fat and never done sports, it will take a bit longer to get in shape yes.
But if you are 25 years old, its definetely not too late. If you start today and go 100% beast mode everyday, you will look pretty good in 2 years.

If you do squats and deads correctly, you will fix your bad back. Just don't go too heavy till the pain goes away
