Ok, we /v/ now, boys.
What would I've done:
1st diablo game. 1st act. Main character is Kain. The shit is dark and minimalistic. Kain comes to the willage, we introduce characters in the willage, everything's creepy, a group of soldiers are going in the dungeon (set up for later). The traveler comes, we establish the wierd shit happening, the king's boy being kindapped. Travler goes away. Next day Kain talks to the witch, some creepy story is being told about demons n shit. Traveler comes back all fucked in "I've seen some shit mode".

2nd act. The hero tells about the dungeon, how he tracked the soldiers and killed the Butcher, flashback with action, blood and corpses. Hero battles the Butcher. Then we can introduce another hero in the willage, the sorcerer for exaple. They discuss the dungeon and their motivation to go down: save the boy just because, save for reward, get some treasure. They are having an argument with Kain about underground dangers, then they go down. And come back with a book about the stone and ressurecting the Diablo using little prince. Townsfolk gather and help the heroes gear up for the final quest. They go down the 3rd time.

But probably they kill Diablo and have an argument about the stone. Sorcerer wants to get a power, study that shit, he's sure he will stay cool. Warrior's all about hiding it, protecting it or destroing it. Then we return to Kain, he meets the hooded figure, he knows its a hero, doesnt know wich one. Final scene - its the warrior, he had to kill his companoin. He reveals the stone, now he must contain the evil within himself, protect it. But he looks kinda fucking bad. Final monologue by Kain, some scenes of him going east, following the hooded figure.

3 movies, each one focussing on a prime evil, with diablo being the last (the expansion for 2 always had baal last but whatever) - first one sets the scene and explores the backstory leading up to the main story of Diablo 2, then he fighrs and defeats mephisto, second one does the same for baal while filling out more of the D1 story through cains storytelling/flashbacks/nightmares, then finally disblo for the last.
Real time actors but obvs CGI demons etc, skip a few of thr andarial/durial storylines, make it adult action/adventure with a lot of horror like the screaming babies of diablo 1 and you're set. Thats a winning franchise right there
