What went so horribly wrong?
No endgame, and no anti-cheat protection of any kind.

End game is grind for loot. It gets boring.
Ubisoft took a studio known for making fantastic RTS games and had them make a third-person cover-based shooter that was both loot-based and had a lack of anything to do after the story. Yeah, Dark Zone is fun for a few minutes with friends but you quickly become bored of the bullet sponge enemies and the endless grind for weapons that don't do much else besides go up a few points in damage. Really, like most games published by Ubisoft, it's full of potential but it's handled like shit.

Many alphas got tricked into thinking it was a shooter
Base game exists to get you to buy DLC (it's forgiveable, that's what it takes for triple a nowadays unless you have an amazing game on your hands)
No protection.
Client-side encryption doesn't exist and has no protection, anything can be modified.

Don't remind me friend. I play that game once a year just to remember how fucking amazing that campaign was. It's the only true sequel to a game I want.

The game spends 20 hours building up a series of mechanics that can work in interesting ways towards achieving your end goal. When you reach the end goal, the game promptly discards EVERYTHING you've spent learning and mastering in the last 20 hours, to turn around and tell you: "The best loot in the game wins, and loot is the ONLY THING IN THIS ENTIRE FUCKING GAME THAT MATTERS."
Thereby completely invalidating everything you've achieved at that point. As a result, you have zero incentive to continue. On top of that, many players due to absolute fuckall cheat-protection, have crazy good gear--and are out to ruin it for everyone who does not. So you have even less incentive play.
