TF2 does something with the Demoman's grenade launcher that I think suits well to what you're asking.
If the grenade hasn't hit the ground or any other surface first, it'll explode immediately on contact. What this means is that good players are rewarded for their skill in projectile aiming with the maximum damage possible.
Remove hitmarkers and grenade indicators.
Make it so that they're their own weapon, as in you have to switch to them to use them.

The timer. Set the timer. The amount of time before it explodes. You could set it to explode in 5 seconds, or 10s, or 20s, or whatever.
And then after you pull the pin in will explode in that amount of time. You pull out a grenade. You twist the knob to 5s. You pull the pin. It explodes in 5 seconds.
