Yeah, as far as season 1 went Kyoani changed a lot of things. It remains to be seen if they will keep to the spirit of the novel. And as far as the "canon" KumikoxReina relationship is concerned, if we give the author the benefit of the doubt, then it can be said that they tried to do something new (instead it being yuribait).

Not sure how to put this, but the author seems to went for the "no matter what (i.e. romantic relationships) happens we will always be close because our relationship is different/parallel (i.e. it is "like" love in some aspects but not really). I think there was an interview with the seiyuus where one of them said as much.

It's like, in the end Kumiko confessed to Shuuichi and Reina confessed to sensei, but that has nothing to do with their relationship to each other. In a sense, they are tied together by the red strings of fate but instead of that resulting in a romantic relationship it resulted in a (non?)-romantic relationship which "transcends" definition. Or something.

You can argue that the author didn't succeed in what they set out to do, or that what they set out to do is stupid; but it is likely that the relationships was planned and the author believed his ending to make narrative sense. So if Kyoani were to go for an anime original ending, then it's probably going to be against the author's wish. We will see, I suppose.

Not much use speculating, since that would be something better suited for empirical studies. That aside, catering to the targeted demographic is a thing, and yuri anime/manga is no exception.

There are yuri aimed towards male, yuri aimed towards female, and even yuri aimed towards lesbians (which is occasionally also written by lesbians). The differences between them are pretty noticeable.
