poorly written? What makes you say this? I thought Fuminori was extremely well written, especially in the first act when he express the complete despair of knowing he has a debilitatingly severe mental illness but is powerless to do anything about it and is on the verge of suicide. As someone who works with the mentally ill, and suffered from depression myself, I thought it really captured the melancholy of living with mental illness quite perfectly.
Things went a bit too far off the rails to my liking in the second half with all the mind break and rape and whatnot but I still love it for just how great I feel the first half is.

I don't think you're really supposed to sympathize with him as the story gets into its later stages and he and saya become increasingly monstrous. The XCOM ending doesn't seem to be a particularly upbeat one considering afflicted humans are killing themselves rather than be changed and Saya herself dies.

It's more depressing than sad, if that makes sense. In something like Clannad, the endings are mostly sad but there's usually a positive spin on them. Kara no Shoujo doesn't leave you with much to feel hopeful about, it's just a black hole.
