The sega CD actually had mild success. it was the 32x that was handled poorly. marketed as a cheaper upgrade for people who couldnt afford to go into next gen. no internal studios were working on it. third parties were focusing on actual next gen consoles and done with the genesis.

The Sega CD was moderately successful, and the 32X may have been as well had it had a chance to actually get some games before the Genesis was killed off worldwide by Sega of Japan when it still had years left in it in the west.
People were optimistic about the 32X when it was first revealed, and for fuck's sake, it had a major Castlevania game lined up for it, among other things.

This. Sega CD was a moderate success. 32X was an immediate failure, but not big enough to ruin the company. Saturn wasn't marketed properly in America at all, lack of quality software, no Sonic. That's what ultimately caused Sega's downfall even with the success of the Dreamcast. It's a shame because Saturn had a leg up on everybody with the launch date and all.

I think the lack of Sonic (besides 3D Blast and R) is overstated. What fucked over the Saturn the most was having a needlessly complicated internal hardware caused by focusing on 2D and then tacking on 3D capabilities too late after they realized everyone else was going 3D. After a generation where they marketed themselves as being on the cutting edge compared to Nintendo they ended up holding themselves back and not keeping with the times. Better marketing and Sonic would've just been polishing a turd.

the launch surprise was probably the main reason it bombed actually. Nevermind Sonic, nevermind the fact that the PS cost less. It got pushed out entirely too early so hype couldn't build, games couldn't get made on time for its launch or launch window, some retailers were pissed since they didn't have advance notice, etc.

You're right, I forgot that it was supposedly a nightmare to work with. I believe it's graphics processor couldn't render polygons correctly because they invested in some other arcane 3d technology. I still think a lack of a major Sonic game did play a significant factor in the Saturn's drop in market share in the US. Imagine if Nintendo never released Super Mario 64 or OoT and instead they'd just release stuff like Starfox 64 and F-Zero X. That's kinda what the Saturn equivalent would have been.

Saturn 1st party support was mostly original IPs or arcade ports of new IPs, so it would be more like if Nintendo only put out stuff like Sin and Punishment, Doshin the Giant, Animal Crossing, and Custom Robo.
