They had to film Ian separate because of 3D. In LOTR many of the scale tricks were done in camera with forced perspective. I.e. Ian and Elijah in the wagon in FOTR, Ian is sitting several feet in front of Elijah to make Gandalf seem huge not to him, same with the table scenes w/ the ring inside Bag End. They couldn't use these forced perspective tricks for The Hobbit because it would be immediately noticeable because of the 3D.

It can a long shot with no actual dialogue, just Gandalf whispering in Theoden's ear and then a reaction.

Have Aragorn show up with reinforcements from south gondor. This can be set up earlier in the film with some dialogue with Denethor.
Unfortunately I don't think enough time can be dedicated to showing that the deadmen are used to rout the corsairs so they can take their ships, so maybe cut them completely.
