When he took of his mask not only did his Face and Voice completely go against the persona, from that point onwards the whole CHARACTER changes too.

He screams traitor in a quite undignified and emotional manner. His voice is a little Bane-like. His sword is unstable and a somewhat shit for it.
And that switch the point, isn't it? What is there to reveal if he's just some sinister mc evil under that mask? That's Darth Maul for you. The guy with literally no character trait. Even Dath Vader was a sad fat old man under his mask and that's what made him more interesting. It is suppossed to be like that. JJ didn't think you would think he is the baddest most evil guy ever when he takes it off. He takes his helmet off and you see he is just a young guy full of anger, he took it off to show Rey that not only monsters are capable of evil. For god sakes he wears the helmet just for the image, he doesn't need it. It is implied in the movie that he is a wannabe, he isn't a complete persona yet. The lightsaber fight tells you the same, he waves his saber proudly troughout the movie intimidating others with it, but when he uses it against someone he has no control whatsoever, slicing trees and hitting rocks in the way, just using raw power.
I am eager to see how his character progressess in episode 8, will he find out that Vader actually turned good at the end and how will it affect him, turning to the lightside or the complete and utter evil. Maybe killing Snoke who knows

Yeah I think that's the crux of the matter. To be honest Kylo really did have a wonderfully imposing and dangerous presence on screen before the unmasking and tantrums. To go from that to what was under the mask was a jarring experience to a lot of people and it might be the risky venture that JJ was referring to in one of his interviews, that and the death of an iconic character.

You already set up Rey as Luke on speed. At the end of the original series he seemed to be a rather dubious character which is why many people hoped he'd return as a villain.
On the other hand Kylo Ren is set up like the complete opposite of the conventional hero and somewhat different from Vader as someone who is tempted by the good.
You could do so much nicer things with that, like a reveal that would completely change our perception of both Luke and Kylo.
