To step away from the magical realm for a moment, I was actually working on a dark-ish sci-fantasy setting based on magi/bio-tech, attempting to explore some of the ridiculously insane implications that polymorphing/magical form manipulation might have on the world. Some aspects of it play out similar to what you said.
Basic premise: only living things can conduct magic/souls, so giger-ish biotechnology becomes the most powerful force in the world.
Slaves, prisoners, those who don't pay their taxes, the kidnapped, etc, are transformed into living machines or weapons to power the various factions needs.I only have a transformation fetish for gender bending, otherwise the concept just scares me. So I should be able to write it without dipping into magical realm territory if I just avoid the topic of sex polymorphing..I initially came up with the idea as lore for a bullet hell vidya I've been programming, and figured I'd expand it in case I ever wanted to try running a campaign for it or something.
