Venezuela and Ecuador are very different to each other, Colombia is a weird mix with several different cultures depending on the region.
The reason Gran Colombia didn't work was because it was too big to sustain itself when everyone wanted something different, for example, many Venezuelans didn't like Bogota as the capital.

Two main reasons:
1) Spain built universities throughout its colonies. Hence, their elites became ununited (Portugal did the opposite - none college was built in Brazil during colonial period - 99,95% of Brazilian elite in our independence period made their high studies in Coimbra University)
