Shiro's pretty aces on the surface, but he's clearly very damaged and may have to be benched at one point, even though next to (probably) Pidge, he's got the most personal beef with the Galra what with them trying to turn him into a super soldier slave and imprisoning his old crew. We'll no doubt learn more about the hows and whys as to what became of him in that missing year, but whether that discovery will see him leaving the field or truly becoming the Black Lion's master is up in the air
Keith was the leader in past show iterations so that gives him grounds to ascend to the role if something happens to Shiro (who he seems to have known well and fondly enough to rescue from the government), but aside from the lab escape from the first episode, leadership hasn't been his thing so far. Though he had that keen Darth Vader battle with Zarkon so maybe that rivalry will be enough to carry him through the show
Lance was introduced as a wannabe commander who failed to rescue a downed shuttle on Kerboros during a simulation, a scenario that is heavily implied to have been based off of the compromised Holt expedition from the very start of the show. He's a fan of Shiro's, but wasn't acquainted with him quite as well as Keith (who in contrast to Lance's virtual performance, was pretty successful at saving Shiro for real) was. Despite his spotty level of competence, he has expressed a vested interest in leadership (maybe he could pull a Bouncing Boy), and him saving Shiro and/or the Holts would bookend his arc nicely as he was unable to do it in the GG exercise. Adding to that, if Keith does wind up as the Black Paladin, Lance could feasibly become the new pilot of Red since he apparently drives on instinct as well; though you could argue that it's less acting on a hunch and more deciding to do something stupid anyway.

It feels like Keith and Lance are both set up with protagonist-ish qualities, but Keith is more a typical Japanese anime style protagonist (aloof, brooding and mysterious) while Lance is more of a typical western cartoon protagonist (boastful and a bit of a buffoon)

I really wouldn't mind if they copied old Voltron and did Shiro dead/crippled, Keith as Black Lion, Lance as Red Lion, and Allura as Blue. It would be predictable but after Allura went beast mode in the last couple episodes she would probably be a cool Paladin.

I'd tell you to read it yourself, but it is a long fic, so here's the gist of the gag.
When the team was tossed into the Wormhole, Lance wound up on a water world that was being terrorised by this 1000 meter long kaiju that was pretty much invincible. He found a way to beat it, wound up being declared a hero by the locals, and proceeded to party for seven consecutive days.
Pidge finds him and is angry that he decided to kick back and relax instead of trying to find the others. Lance is indignant at Pidge's disappointment since he actually did something right for once. He changes his tune when he learns that her solo adventure was a lot more traumatic than his and to make her feel better, tells her that he beat the monster by getting inside of it and attacking its vital organs until it was dead. However, when he tried to exit through the mouthhe ended up going the wrong way.This revelations puts Pidge into hysterics when she recalls that the aliens on that planet had video recording devices and filmed the whole thing so it's likely that the sequence ofLance busting out of the monster's asswill be shown and venerated by those aliens for generations. Pidge then caps it off with a really bad pun.

I wonder this too. It could be the Galra have diverged over time from some sort of baseline appearance due to druid magic weirdness combined with just plain old genetic diversity. They all seem to have yellow eyes, purple skin/fur, no pupils, and pointed ears (or hair-ears like Thace) pretty consistently. There's a couple of exceptions to this. Zarkons eyes aren't yellow, probably due to Quintessence, Haggar is blue, and that one fish guy had pupils.
Of course it could also be they're a bunch of different species, but Zarkon likes a certain amount of a uniform look in his empire.

If this wasn't from the same studio and some of the same writing team that brought us Avatar and Korra, I would've left it as gaybaiting and nothing else. But after Korra's ending and the fact that this is streamed instead of broadcasted on network and cable TV with dinosaur execs at the helm - I think it really does have the potential to happen. Whether it'll be properly developed throughout the show or shoehorned towards the end like Korra avoid a controversy backlash is debatable - assuming if it actually happens.

It's only been the first season. Hell, we're not even though the entire first season yet. Way too early to jump to any conclusions.
Though I'm assuming that they're waiting to collect and analyze the popular ships out of the fanbase before they start implementing ideas into the actual show for say, season 2. Which would be Shiro/Keith and Keith/Lance. It's possible that they've been pushing Shiro/Keith so hard because they assumed that it would be first and foremost ship that fujos would latch onto, not Keith/Lance per se.

The thing about Keith is that he is almost suspiciously underdeveloped. Well the difference is Asami was originally a one-off character who they decided to keep on for god knows why considering they never figured out what to do with her despite all that time.
Keith has been in the show and promotional materials from the get go. He just hasn't had narrative spotlight yet, but that's not to say he won't get it in the future. It does seem like they have plans for him in the future based on pre-release interviews and in-show foreshadowing.
