How early did you drop it? Because three friends dead and one de-powered while everyone treats it as business as usual is fairly dark. It's not Sailor Nothing level dark yet, but that's a high standard.

What I mean is, if everyone had died in the very first encounter it would have been a brutal introduction to the tone and the setting. Instead it happens in the SECOND encounter. By then the reader has grown somewhat attached to the characters. Killing all of them then feels discordant with the previously established tone, no matter how much sense it makes in-universe. This sort of discord makes it easy for a reader who isn't wholly invested yet to just stop reading, because it really does feel clunky. And most obviously, it will turn away people who like the presented premise, got accustomed to it, but had not yet gotten INVESTED in it before things went sideways. A twist later in a story like this is also risky, but by that point a reader is invested in it. And in the prologue, the reader is in the process of becoming invested. But here it placed its premise-setting blow too late to set the premise and too early to coast on reader investment.

Further, killing off these characters after establishing their personalities risks alienating people who liked the killed girls and don't care about the surviving ones. If this had happened at the very beginning it would be easier to keep going, because nobody would have been sufficiently developed yet to have too strong an opinion. But by the second encounter, a reader already knows who they like, dislike, find interesting, and find boring, so if the ones they aren't so fond of are the only survivors it's an easy way to just not be interested anymore.

And I say this as someone who found the de-powered leader to be the most interesting and still couldn't be assed to keep reading after the deaths.

I'm sure blue+brown feels that way about it too. So you would have started it with a mention of a girl who had died previously, or a monologue about how simple things were before the events about to unfold? That's bad form. Shoujo manga tell a complete story first, and continue only if they are popular. This was the story about how this magical girl team let petty differences destroy them. Not a happy story, but magical girl shows don't promise happiness.
Also, the other Alchemicals are basically still characters. The world is barely built, and they show up constantly in flashbacks to do so.

I would have started with the encounter with the second monster. That's it. In a lot of bad stories, the organization is just as much, if not more, to blame than the actual plot. Nowhere is this more important than the beginning, the single most crucial part of the story. If you start out strong you've got room to make mistakes. If you start out weak or clumsily, then you don't have the room for problems.

Compare Madoka. Mami dies in episode three, and it's a landmark moment for the story. The difference is that there were enough characters remaining to give a shit about, and they were interesting in their own right. Homura, if nothing else, had enough mystery to make you keep going. Here, every character was something of a stock character, and none were very mysterious. They all have potential, then every single one except the most boring gets killed or loses their powers. If this were the opener, you wouldn't have had enough time to get bored by the surviving character before the deaths. In SD, by the time the Undine is the only girl left, you've seen enough of her to know that she was boring, and now the story is about the most boring character.

It's not a matter of sadness, it's a matter of replacing potential interest with boring.

Dude, it's a whodunit noir type thing. Undine is the flawed investigator lead, walking the streets of the dark city in search of her friends' killer. She's just a magical girl in a magical world seeking friendship as well. That's the gimmick. A novel combination of genres. You often get to know the victims before they die in a whodunit.
