Aradia/Sollux could've been one character. Tavros, Nepeta, Equius (even though it pains me to say so), Eridan, and Feferi could've been cut completely.
That leaves us with Aradiux/Solladia, Karkat, Gamzee, Kanaya, Terezi, Vriska. That gives them both a Time and Space player, and can advance the plot just as easily as the 12 did. Also, Vriska dies and doesn't get resed, and Gamzee fucks off to deal with the Cherubs.
There, Homestuck is less convoluted now.

It doesn't matter how many characters made claims about LE being invulnerable. In Collide we SEE him fight, and we SEE him getting smacked around. Aradia can freeze him. He physically reacts to getting choked. When Davepeta attacks him, he physically reacts to the attacks.
Now, even if these attacks are doing 0 damage, they're still knocking him around. Add in Vriska and the juju kids and it would be a beatdown. Even if only Dave was actually doing damage, it wouldn't be a hard fight. And that's ignoring the fact that they could just alchemize a caledfwlch for everyone, god tiers can use any kind of weapon. Or make a thousand of them and have Jade rapid fire them at LE with her space powers or something.

All the villains were downgraded in Collide. Sure, action scenes are a bit more difficult to coordinate when most of your cast will die on a single hit, but it would have made them feel more legitimately dangerous and exciting, IMO.

Trolls didn't ruin homestuck. The trolls were in homestuck more than they were not. They're an integral part of the story and without them the scope of the story would be much more narrow. Saying you dislike the trolls at this point is the same as saying you just hate homestuck, because the trolls ARE homestuck. I'm getting tire of people saying some of the most beloved characters are responsible for it's downfall.
Hiveswap was responsible for it's downfall, nothing else. The stress eventually broke Hussie's will to write and lead him to finish the story in the most sloppy way possible. Besides, the ending barely even featured the trolls. I'd say most of us are pissed because they weren't more a part of it.

You know, Doctor Who can have some bullshit ways to save the day sometimes (especially when shit gets resolved with the sonic screwdriver), but they pretty much never use time travel as a means of resolving the plot. Time travel is usually just the setup for the location of the episode, and occasionally for weird timey wimey stuff.
As someone who's seen every surviving episode of both the classic and new series, I can only think of one episode in which time travel was the means to resolving the plot, and that was The Christmas Carol, but that episode was structured entirely around that concept in order to do a time travel version of A Cristmas Carol, plus they even mentioned in that episode that what happens is an extremely rare occurrence that the Doctor normally wouldn't be able to accomplish.

Here's my take on what killed the comic.
At one point, Hussie started to value meta over quality.
The most striking example is... you know, the running jokes and "denied plot" that went on, over and over and over, until they stopped being funny, until them being overly long and forced became the joke in itself. Trolling the reader became more important than emotional payoff. (Surprise surprise: when there is no emotional payoff to something, people are pissed.)
Offenders include the kids never getting a group reunion on-screen, Vriska always avoiding any sort of consequences, cloun being mute and having unclear amounts of agency, Karkat/Tavros/Jake failing to accomplish anything of note or even lead a decent life, etc.
This is just ONE category of the meta shit that ruined Homestuck. Andrew Hussie thought literary subversion, commentary and jokes were more important than telling a good story, and the comic suffered for it.

In a lot of things kind of like OP's pic, you simply can't tell what you're looking at without actively paying attention to it. There are no outlines whatsoever, and it all bleeds through into this mushy garbage your brain has to manually sort out. Everything wrong with the comic revolves around the plot overcomplicating itself to accommodate some non-Sburb final villain.
Trolls worked as mentors from a previous Sburb session. Lord English ALMOST worked as some representation of the antithesis of what Sburb should produce... but Hussie instead decided to be meta, and have Lord English be just some guy who doesn't like Homestuck, and something something retcon something meta something something so self aware something something we don't have character arcs we're real people something something we beat the final villain by ending the comic, ha ha, so meta, so deep.

I think it has to do with her being cheerful about dead things before her death, and being the same way after going god-tier, when she spends a bunch of time hanging out with ghosts in the dream bubbles. The art of her as a mexican is most often of her in Catarina Calavera paint, evoking Dia de los Muertos themes, which is all about celebrating the deceased rather than mourning them.

It's not the addition of the trolls that is the problem with Homestuck. It's that the four kids stop interacting. Their friendship stops being the focused (hell, it stops existing all together!)
I'd argue that the lynchpin in that relationship is going to be John's relationship with Rose, firstly, and Dave secondly.
And the reason why Rose's relationship with John goes from the most prominent to nonexistent in the comic is because of Kanaya.
