I only read the LN translations, so I don't know how much of the writing quality is lost or gained, but it seemed somewhat clever as far as LNs go. Definitely solid for a coming-of-age melodrama, anyway.
But after volume 11, I'm not fond of the number of characters who have crushes on 8man, all the homoeroticism, and the milking with alternate storylines. That makes it no better than the other series Japan shits out.

I like Yukino, but if we're supposed to look at this realistically, she has way too many issues and red flags for a drama-free relationship. They're about to become adults too, and will naturally have to deal with more practical issues regarding their futures, and a relationship with too much drama is the last thing anyone would want.
I think the love triangle was a big mistake. If Yukino wins and resolves her issues using her feelings for 8man as a catalyst, then what happens to her individual development? How can she go her own way if she has to use feelings that rely on another person to exist to solve her problems? And in general, how would all of her issues be satisfyingly resolved in one volume?

I don't know that Yukino exhibits that typical teenage pattern. She has NEVER stood up for what she wanted. If she did it was long ago in elementary school because she's been broken ever since. She always followed in Haruno's footsteps like a doll. As she got older and into high school, she made her one effort to establish her independence, but even so she was just aimlessly drifting in Haruno's direction until Hachiman entered her life. He became an impetus for her to act, we saw that clearly in the student council arc.
Part of me thinks that matters most to Yukino is crossing that line and telling him how she feels, no matter how it turns out. But I don't think that's where the series is headed. When Yukino finally wakes up, we are going to see rather suddenly a very different and aggressive Yukino I suspect. The genuine scene in the club room affected Yukino more than anyone. The change in her behavior before and after was stunning. We are probably about to witness a similar change in her in vol 12 after this new "genuine" scene.

The changes in Yukino so far have been in going to a shy dere mode....I would love to see Yukino outdo Haruno in aggressiveness, like push Hachiman up against a wall to put the moves on him. Then she really has no more issues other than someone for whom she has feelings. that's why resolving her problems could be much LESS than an entire vol. 12.

If you do a quick google, you'll notice that the phrase "forced drama" is of very recent vintage. It's also not particularly logical.
To begin with, all drama is "forced", because everything fictional characters do is scripted. That's what distinguishes drama from real life.
I would wager the forced drama meme came about as a result of Internet-based binge watching- its oldest use is among weebs, and we were watching our Laotian stamp collections online years before Netflix existed.
Because you can watch an entire cour in one day, you don't have a week of waiting in-between episodes to "soften" issues with the story.
I say that because I don't think the issue is with the events of the plot, but rather with the pacing. Oregairu flat-out ends on a cliffhanger. That alone accounts for the darker tone of the second season.
It's also becoming rather obvious that the author is dragging his feet a bit in ending the story. Genuine came in Volume 9, and that was the climax. 8man speaks honestly about his feelings, and Yukino shows her vulnerability; all that's left is for them to resolve their relationship for better or worse. Two volumes later, we get chocolate-making with all of the girls he's not going to end up with, and a Yuifag fan-fiction ending.

I don't think what matters is not all the girls being in love with Hachiman, but that vol 12 avoids harem cliches like oblivious protagonist, every girl getting her moment, and an open ending.
Vol 11 was the most harem-like volume in the series but there was a reason for that. Hachiman was deliberately channeling Hayama, trying to please everyone and tell everyone what they wanted to hear. But he throws that away and doubles down on the genuine at the very end.
So vol 12 probably won't go the same way.
