The only scene it needs to nail for me is the creation of the Gem Sword, where a specter of Shirou spies on Justeaze, a young Zouken, Tohsaka Nagato, and Zelretch as they activate the Great Holy Grail.
And Shirou's mind fractures like a grenade trying to understand that dagger shaped hunk of crystal.
Then the scene following it where Shirou kinda phases out and just skips an hour of his life because of the lasting brain damage.
It's something that really works amazing in novel form but I don't know if they'll do it well in anime form so I'm concerned.

Sakura being a Mary sue is painfully present in HF. Sakura's becoming the grail essentially derails the entire war. Even manages to take the spotlight away from Shirou. The fact that Sakura also becomes a God-Mode with enough Mana to blow up the world like a billion times doesn't help this characterization. If she ever does anything wrong, she's both instantly remorseful about it and easily forgiven by those she wrongs. (Makes Shirou kill Saber, forgiven by Rin, etc. THE reason provided for this is the Grail making her "ebil")
HF has LITERAL harem jokes where Shirou chooses who he likes more between Illya or Rin.
True End (it doesn't have Good End) is forced and unfitting shonen ending. The other routes had tonally fitting endings.

An important thing to note is Takashi Suhara was the reason 20 had a sudden shift in direction. We can see similar kind of monologues in F/Z #21 which he did storyboard clean up for.

I'll agree on this on the fact that out of the three heroines, Rin is the one with the least problems and seems to never make any bad choices etc etc, but she always seemed more like a side character even in her own route, there was never any call for her to have major problems.
On the other hand, Sakura has her whole dark grail and worms thing going on, a bunch of problems and yet she seems to still maintain her perfect Yamato Nadeshiko character instead of properly conveying to us how fucked up she should be.

None of the routes have any harem-focus at all. But if you want to go into it, Fate route he only has Rin and Sakura but Sakura hasn't been saved so she wouldn't offer herself to him because she thinks of herself as dirty, and even then Shirou only has eyes for Saber. UBW has the Rin + Saber option, but going by the true ending it's like Fate with Rin in Saber's place. HF has the ending where Shirou gets Sakura and Rider (mana transfer) and possibly Rin on the side.
