Kawai and Mashiba felt like pointless characters, and the ending was a little flat considering how much of an emotional rollercoaster the rest of the manga was.
The oneshot was not better than the serialization though, the latter pretty much did everything the oneshot did but better and in a more reasonable, fleshed out manner.
I don't understand people who trash KnK because no kissing or confession.
For me KnK story purpose wasn't to describe a growing romantic relation between Shōya and Shoko. It was to show us the Shoya's journey to find repentance about what he did to Shoko and to find a way to accept his past.
All the manga was to me a series of trial with a culminent point with the suicide event. Shoko lived almost all her life with this kind of idea in her mind because of bulling and finally it's Shoya who finally ending between life and death by a total opposite action of bulling : a altruistic action.
I find this more logical actually than a romance story and explain why you don't have a kiss ending but a kind of metaphor with a door to show us they both finally leaving this chapter of their life to open a new one, freed of their demons from their past.

The whole point of the manga and Ishida's character is that you shouldn't be tied down by mistakes you made as a child. He was a terrible bully as a kid, then he fixed himself as a person and made himself a worthy man for Shouko.

From the suicide everything collapses. Everyone turns friend, everything is settled, everyone becomes happy. And what the hell was that confession on the bridge? Terrible. The author also screwed up by insinuating a romance. It was supposed to be a more realistic story about growth and redemption, but ends up becoming a kind of silly shoujo. For those who like to cry with soap operas is good (that's why so many were angered by the lack of a kiss at the end), but for those who expected something more substantial and reflexive is a disappointment.

I think the simplest way to put it is that everything after Shoya bad mouthed everyone at the bridge (afterward being Shouko's attempted suicide) could have been handled a lot better and should have been given more chapters. I had no problems with the series until then. I think the author had been doing well, and then just started dropping the ball. I feel like a lot more could have been done with the story but it instead ended up a sloppy mess that felt hollow.
The lack of romantic resolution really didn't help matters, but it's not my main issue.

I had the impression that Kawai was supposed to come across as more sympathetic than she actually was. There's one caption in particular where Ueno and Kawai are both described as girls with 'their own sense of justice' that was probably the first time I realized Kawai was supposed to be sympathetic.
I thought Ueno always had her good side, and seemed to come across the way the author wanted her to, unlike Kawai.
Ueno does actually make a genuine attempt to make friends with Shouko, but can't because she just can't bring herself to like her, she tried to help Ishida and his former best friend reconcile, and she took up that vigil where she wouldn't let anyone else into Ishida's hospital bed when he was comatose.
