I think my problem is with the exaggerations of the author. He strove to portray Asano as a completely despicable person, without any trace of goodness. If not for the flashback, he would still be a "monster" like Shiro. That's why the change doesn't sound very natural.

Yes, the level of evilness is different, but my point is that even then he was always portrayed as a bad guy. And Matsui emphasized it whenever he could. Try to make the bad guy becoming a good guy in the last second only works if he dies soon after, otherwise, seems forced.
